World's leading Eye Care Company
establishes KPI System for Global Supply Chain.

  • Include sales, purchasing, inventory and forecasting source data in the data warehouse
  • Correct bugs, migrate and enhance existing reporting possibilities
  • Integrate new KPIs to support new or changed processes
  • Utilize a forward looking approach (KPIs based on forecast or projected sales)
  • Allow multidimensional, hierarchical and historical analyses (multiple views from the top to the lowest detail level and across dimensions)
  • Provide a common access point for KPI analysis over the intranet.

Architecture
The opportunity was taken to create a dedicated data warehouse in an MS SQL Server 2000 environment, keeping all relevant data in a central location.

State of the art reporting data models were created, to provide users with a relational database that is designed for query and analysis rather than for the transactional processing environment of the operational JD Edwards ERP system.

And in addition to highly automated processes, this solution provides the advantages of ad-hoc reporting and historical analyses.

Demanding a standardized reporting environment, project requirements could be fulfilled by the use of the existing reporting software - IBM Cognos 8 Business Intelligence - with users accessing the reporting environment via the local intranet (Cognos Connection Portal).

Generated Benefits
Meeting the challenge by implementing the KPI project in five phases step by step, Alcon benefits from these achievements:

  • KPI production and analysis processes were optimized from highly manual to highly automated and are provided in a reliable, timely manner
  • The risk of data integrity issues was reduced by utilizing host system, automated ETL and standardized reporting applications
  • Special consideration was given to the accurate comprehension of user requirements. Business requirements were defined by very experienced Alcon professionals, which ensures efficiency and improves acceptance
  • The elaborately designed reports allow more dynamic and in-depth analyses for various managerial levels
  • Reports enable users to examine global data by drilling down through multiple hierarchies to the detail of 130.000 individual products, more than 60 countries and some 90 manufacturing origins. Analysis allows the use of multiple additional filters and KPI specific categorizations, forecast fence periods, target values, historical timelines as well as a drill through navigation between reports
  • This project provides additional benefit for the company through the creation of a second center of expertise in KPI/BI/Cognos development at the European Data Center.

Statement
The world wide roll-out of Alcon's KPI and global inventory visibility is still going on. "We never had such a useful system delivered by IT" was one of the feedback from one of the users.
One of the roll-out strategy key factor was validating the data trans mitted by all Alcon organizations and get the acceptance of the users.
The demand and awareness of getting more KPI is still growing. Further enhancements will be organized with the BI Release concept. One example is getting a global backorder visibility that could have an impact on Alcon's revenue.

Director Global IT

Conclusion
The first three realization cycles of the Global Supply Chain KPI System fulfill the requirements. Intercompany Service Level and Cycle Time KPIs, Inventory KPIs and Global Planning Repository KPIs are presented in an automated, standardized and high-quality reporting solution..

saracus - A Competent Partner
In particular our extensive experience in data warehouse architectures, databases and reporting tools have made saracus consulting a valuable partner in the provision of consulting and implementation services to Alcon.

To Alcon, quality means much more than simple conformance to product or program specifications and requirements. Alcon seeks to continually improve all aspects of its business processes and quality management systems. The establishment of a good KPI system is one of the key elements required by all of the mandatory controls that are in place and it is a main element of the Global Supply Chain strategy.

Project Objectives
The Global Supply Chain division is responsible for providing operation units (plants and affiliates) and senior management with a variety of reports, trends and analyses (e.g. inventory, service level, forecast accuracy, stock availability).

In the past, these requirements were supported with outdated reporting systems, each with lots of limitations, as well as a variety of manual reports created in Microsoft Excel and Microsoft Access, accumulated together from various data sources and data bases.

This often resulted in frequent data reliability and integrity issues. In addition, the reporting was manually intensive and often not available on a timely basis. When Global Supply Chain key measures and processes were partially repositioned or newly-created, it was critical that these processes were in turn managed and controlled via KPI. For this reason, an "APL/GSC Supply Chain KPI" project was launched. The purpose of this project was to develop an automated reporting system, and to analyze the most important KPIs at multiple levels throughout Alcon's Global Supply Chain. This challenge was to be addressed in five sub-projects.
